Zero-trust rollout lessons from 40 enterprise deployments

Zero-trust is easy to describe and hard to roll out without breaking something. Across the deployments we've run, the rollouts that succeeded all did one thing differently: they sequenced by blast radius, not by ease of implementation.
Start with the systems that would cause the most damage if compromised, even if they're the hardest to migrate. Teams that start with easy, low-risk systems build false confidence and lose executive patience before they reach the systems that actually matter.
The second lesson: budget for the identity layer twice what you think you need. Every zero-trust rollout we've seen underestimated the work of untangling legacy service accounts and shared credentials.
